Without Metal 4 (macOS 15 and earlier) the batched stack never turns on. Every packed wave falls back to per-token GEMVs, g2_mm (one simdgroup per output value) and the scalar g2_attention. On an M3 Max, HTTP ingest of ~1,200-character passages ran at 24 passages/s, against llama.cpp b11459's 60 on the same Q8_0 file.

This adds EI_GEMMA2_METAL_SG, Metal 3.1 only. It is on by default where Metal 4 is missing, so nothing changes on Metal 4 GPUs.

  • g2s_gemm handles every projection of a packed wave (32+ tokens). It uses simdgroup_half8x8 tiles of 64 rows × 32 tokens × 32 k. Weights (Q8/BF16/F16/F32) are decoded to fp16 in threadgroup memory, and the sums accumulate in fp32.
  • g2s_flash_256 / _512 run 8 queries per simdgroup over 32-key blocks with an online softmax. The output stays in registers. They use g2_attention's exact masks: the symmetric window and the packed-sequence bounds.
  • The G2P struct and the weight decode move to src/metal/include/gemma2_common.metal, so both kernel files share one definition.

M3 Max (macOS 15.7.9)

bench_gemma2_metal, in-process against FUSED:

case before after speedup min cosine
300x16 1476 ms 251 ms 5.89x 0.999881
1000x4 1995 ms 264 ms 7.56x 0.999999
2040x4 5492 ms 631 ms 8.70x 0.999999
32x8 44.7 ms 18.5 ms 2.41x 0.999908

HTTP against llama.cpp b11459 on the same Q8_0, 2,994 unique 1,200-character passages (1.22M tokens), 32 per request, 4 in flight:

streamed one document at a time query p50 RSS
llama.cpp b11459 17,709 tok/s 16,282 tok/s 10.1 ms 4.46 GB
this branch 17,691 tok/s 18,193 tok/s 8.4 ms 0.77 GB

Throughput is at parity with llama.cpp on this GPU. The gains are 6–9x over the current path, 5.8x less memory than llama.cpp, and lower query latency. (A first comparison claimed 2.3x over llama.cpp. It repeated passages, so the exact cache answered them; that result is withdrawn, see the second commit.)

Embeddings match llama.cpp at a minimum cosine of 0.999999. Media gets faster too:

item before after
v432 253 ms 135 ms
video4 1049 ms 566 ms
a10 100 ms 31 ms
mixed 107 ms 27 ms

Vision attention (width 64) still runs g2_attention, which makes it the next lever on these GPUs.

Tests (M3 Max)

  • make test-gemma2-metal passes with SG on and off; vision and audio cosines are unchanged to the 4th decimal.
  • EI_GEMMA2_ROUTE_FLAGS=FUSED,SG,AFUSED make test-gemma2-metal-routes passes, covering packed text batches from 1 to 1,025 tokens, vision, audio and packed clips.

Not verified: running on a Metal 4 GPU. There SG defaults off, and the only code that runs is the new pipeline creation at startup.

The full write-up is in perf/optimization_status.md (2026-10-13), and the env vars are in CONTRIBUTING.md.

Summary by CodeRabbit

  • Performance
    • Added an optimized Metal 3.1 route for eligible EmbeddingGemma 2 workloads on supported GPUs without Metal 4. For requests of 32 or more tokens, it uses optimized projection and attention processing.
    • Metal 4 GPUs continue to use the existing route by default; unsupported GPUs retain their existing processing path.
  • Documentation
    • Added setup guidance, benchmark results, and notes on route selection and measurement considerations.

Without Metal 4 (macOS 15 and earlier) the batched stack is off: packed waves

EI_GEMMA2_METAL_SG (default on without Metal 4, off where TENSOR2/FLASH2
run; from 32 tokens, EI_GEMMA2_METAL_SG_MIN_TOKENS):
- g2s_gemm: y = x W^T on simdgroup_half8x8 tiles, 64 rows x 32 tokens x 32 k
per threadgroup, weights decoded to fp16 in threadgroup memory, fp32
accumulation, clamp epilogue. Every projection of a packed wave takes it.

Older supported Macs cannot run the default Metal route test until it selects the scalar route. Production routing is unaffected, and an explicit test route is a workaround.

Comment thread src/gemma2_metal.m
The first HTTP comparison repeated each passage about 2.5 times, so the exact
cache answered the repeats. On 2,994 unique passages (1.22M tokens) the SG
route serves 17,691-18,193 tok/s against llama.cpp b11459's 16,282-17,709,
holding 0.77 against 4.46 GB. Records the rejected 64x64 GEMM tile.
- ei_gemma2_metal_clone copies sg/sgMin, so media slots, the media
finisher, the audio batcher and extra pipeline executors run the SG
route instead of the scalar kernels.
- g2s_rowscale gives each GEMM row a per-token scale that is 1 unless
its magnitude passes 16,384 (the model card's fp16 warning); the
ordinary wave stays bit-identical and an outlier row stays finite.
- The SG flash consumes the fp16 K/V g2_qkv_post already writes
(kvHalfReady) instead of converting again, and skips the diagonal
output rescale on blocks where no row maximum moved (bit-identical).
- One sg_route()/half_kv_attention() predicate for short_route, mm_clamp
and attention_c; a projection that misses the tile shape is reported
once instead of silently falling to g2_mm.
- SG pipelines are created only on the Apple7 family; older Mac GPUs
keep the scalar kernels instead of failing to start.
- The Metal 4 library depends on the shared gemma2_common.metal and its
kernels include it instead of carrying their own G2P/G2Q8 copies.
- test_gemma2_metal_routes picks this GPU's shipped default
  (FUSED,SG,AFUSED without Metal 4) via ei_gemma2_metal_has_metal4().

Validated on an M5 Max: make test-gemma2-metal-routes on the default
stack and with EI_GEMMA2_ROUTE_FLAGS=FUSED,SG,AFUSED (text >= 0.99998,
media >= 0.99999), the same with SG_XMAX forced to 0.5 so every row is
scaled (>= 0.99996), and make test-gemma2-metal with the SG stack
(text minimum 0.999720428, HTTP suite passed). Interleaved
bench_gemma2_metal runs against the previous binary were within host
noise with identical minimum cosines.

Reviewed and pushed fixes as 04c95df on this branch. Findings and what changed:

  1. ei_gemma2_metal_clone dropped sg/sgMin (bug). Every media slot, the media finisher, the audio batcher and extra --pipeline-slots executors ran the scalar kernels, so the server never saw the media speedups. Fixed.
  2. fp16 activation staging had no range guard. The model card warns activations exceed fp16's range (README: measured operands stay below 740). g2s_rowscale now gives each GEMM row a scale that is 1 unless its magnitude passes 16,384 (so ordinary waves are bit-identical) and the epilogue undoes it. Forcing the limit to 0.5 so every row scales still passes the route gates at >= 0.99996.
  3. SG flash re-converted K/V that g2_qkv_post already writes in fp16 on the flash2 route. It now shares half_kv_attention() / kvHalfReady with the tensor flash: 48 fewer dispatches and one less K/V read per forward.
  4. Flash rescaled the output accumulators on every 32-key block. Skipped when simd_all(scale == 1) (bit-identical).
  5. short_route and mm_clamp kept separate SG predicates. One sg_route(); a projection missing the 64x32 tile shape is reported once instead of silently falling to g2_mm.
  6. SG pipelines were created unconditionally. They need the Apple7 family; now gated, and older Mac GPUs keep the scalar kernels instead of failing to start. EI_GEMMA2_METAL_SG=1 on such a GPU is a clear startup error.
  7. Makefile: the Metal 4 metallib did not depend on the new gemma2_common.metal, so a G2P edit left it stale. Fixed.
  8. gemma2_tensor.metal / gemma2_flash.metal kept their own G2P/G2Q8 copies despite the shared header. They include it now.
  9. test_gemma2_metal_routes hard-coded the Metal 4 default route, so make test-gemma2-metal-routes aborted on the GPUs this PR targets. It now picks this GPU's shipped default (FUSED,SG,AFUSED without Metal 4) via ei_gemma2_metal_has_metal4().

Left as is: the route defaults on where Metal 4 is missing, matching how TENSOR2/FLASH2 default on where Metal 4 exists; EI_GEMMA2_METAL_SG=0 restores the scalar kernels bit for bit.

Validated on an M5 Max (Metal 4 host, SG forced via EI_GEMMA2_ROUTE_FLAGS): route gates on both stacks, the full make test-gemma2-metal with the SG stack (text minimum 0.999720428, HTTP suite passed), and interleaved bench_gemma2_metal runs against the previous binary within host noise with identical minimum cosines. Worth a run on the M3 Max to confirm the media numbers now reach the server.

Select the scalar route on pre-Apple7 GPUs.

When Metal 4 is unavailable, this test always selects FUSED,SG,AFUSED. The route test sets EI_GEMMA2_METAL_SG=1, but ei_gemma2_metal_create rejects SG on devices without Apple7. Select FUSED,AFUSED for those devices. This fixes the test workflow without changing production defaults.
