Refactor design sync bookkeeping into Python - #152
Extract design-sync change detection, local-reference resolution, description preparation, and manifest checkpointing into a standard-library Python helper.
Update the workflow to consume compact change plans and snapshot-based Jira payload fields, and refresh parent/child state between sync passes. Existing approval gates and controlled Jira writes remain in the workflow; the helper does not contact Jira.
Register the design tests in CI and update the design documentation and minor version.
Fix an existing non-descriptive Markdown link label in the gh-stack command reference and bump its patch version so required repository lint checks pass.
Validation
719 tests passed locally on Python 3.13 across the design, shared, sizing, triage, report-bug, and skill-reviewer suites.
Markdown lint checked 324 files with no issues.
Structure and version validation, installer tests, CI-pinned Skillsaw 0.11.4, and offline link checks passed.
The complete base-to-head diff passed whitespace checks and was reviewed.
Python 3.10 and 3.12 were unavailable locally; those matrix runs were not executed locally.
Scope
No ui-design refactor, generalized sync framework, or new Jira credentials or autonomous writes.
Design package: Adds design/scripts/sync_helper.py, a standard-library helper for change detection, local-reference resolution, content preparation, hashing, and manifest updates. The helper does not contact Jira.
Design sync workflow: Updates design/skills/sync.md to use compact change plans and prepared content snapshots. The workflow retains user approval and controlled Jira writes. It refreshes state between epic and story passes. For parent-close cascades, it checkpoints each successful child close before closing the parent. If a close succeeds but its checkpoint fails, the workflow pauses and retries only the saved checkpoint operation with the original hash.
Tests and documentation: Adds helper unit tests, registers design test discovery in CI, and documents the helper in design/README.md. The design skill version changes from 0.12.0 to 0.13.0.
gh-stack package: Changes the link command’s Contents label to “link branches” without changing its anchor. The skill version changes from 0.1.0 to 0.1.1.
Shared resources and conventions: The supplied change summary reports no changes to _shared/ paths or cross-package conventions.
Validation reported: The latest author report states that 778 Python 3.13 regression tests passed. It also reports Markdown lint, Skillsaw 0.11.4, installer, adapter/runtime-client, updater, structure/version, compilation, and whitespace checks. Python 3.10 and 3.12, and Lychee, were not run locally. Live Jira operations were not performed.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.
Adds a deterministic helper for design-artifact planning, description rendering, snapshot preparation, and manifest updates. The sync instructions use the helper around Jira operations. The PR also adds unit-test discovery and updates gh-stack skill metadata and wording.
Changes
Design artifact synchronization
Layer / File(s)
Summary
Artifact planning and manifest state design/scripts/sync_helper.py, design/scripts/test_sync_helper.py
The helper validates and migrates manifests, discovers artifacts, categorizes changes, and records updates. Tests cover planning, validation, and lifecycle cases.
Description rendering and prepared snapshots design/scripts/sync_helper.py, design/scripts/test_sync_helper.py
The helper renders epic and story descriptions and prepares fields and hashes from one file snapshot. Tests cover required sections, references, rendering, and snapshot consistency.
The sync instructions use helper plans and snapshots around Jira operations. They cover reopening, orphan handling, epic-child closure sequencing, and refreshed story planning.
Documentation and test discovery design/README.md, design/SKILL.md, .github/workflows/test.yaml
The README documents the helper boundary and files. CI discovers the helper tests. The design skill version changes.
Skill version and command label skills/gh-stack/SKILL.md, skills/gh-stack/references/commands.md
The gh-stack skill version changes to 0.1.1. The Contents label changes to “link branches”; the anchor remains unchanged.
The issues are input-dependent and localized, but can produce incorrect Jira descriptions or missing epic sizing during synchronization.

Explanation
AI assistance is explicitly attributed with Assisted-by: Chai Bot on four commits. No Co-Authored-By trailer appears in the pull-request commit range. Assisted-by is an accepted attribution format.
Full details: No-Absolute-Paths-In-Skills
Explanation
No changed workflow Markdown file adds a hardcoded absolute filesystem path. The new design/skills/sync.md content uses relative paths such as ../scripts/sync_helper.py and .artifacts/...; the helper path uses dynamic BUILTIN_SYNC and command substitution. The added-line scan found no /home/, /Users/, /tmp/, /var/, or /opt/ paths.
Full details: No-Orphaned-References
Explanation
No dangling repository references or newly orphaned skill/command files were introduced. The new design references resolve to existing design/scripts/sync_helper.py, design/guidelines.md, and design/skills/controller.md; the explicit helper path is ../scripts/sync_helper.py from design/skills/sync.md. The design controller still maps all eight phase files, and design/SKILL.md dispatches all command files. The gh-stack SKILL still references all four reference files. The changed gh-stack contents entry changes only an existing anchor label.
Full details: No-Content-Duplication
Explanation
PASS. The only changed files covered by this check are design/SKILL.md and skills/gh-stack/SKILL.md; each change updates only its version field. No multi-line instruction block or paragraph was added or copied. The changed design/SKILL.md remains a thin entry point that references guidelines.md and skills/controller.md. design/skills/sync.md changed, but it is not one of the files listed by this check.
Full details: Step-Sequencing
Explanation
design/skills/sync.md is the only changed file matching */skills/*.md. Its main headings are Step 1 through Step 7 in order, with no gaps or duplicates and only seven main steps. The 4a–4c and 5a–5c subheadings already existed in the base revision; the PR only expands the 4c and 5c titles, so it does not introduce a new sub-step to avoid renumbering.

Review comments at @design/scripts/sync_helper.py:
- Around line 361-384: Add a duplicate story-index check in the per-epic loop
that builds story_files, using _parse_story_index to detect repeated indices
within each epic directory and fail with both conflicting filenames. Keep the
existing sorting and collection behavior for unique indices.
- Around line 618-633: Update story matching in the flow using
`epic_file_candidates`, `epic_file_name`, and `story_lookup` to resolve the
manifest epic by the validated unique epic index, even when no matching epic
file exists on disk. If a story is recorded under that manifest epic but the
disk epic name differs or is missing, fail closed before planning duplicate or
orphaned story actions. Add regression tests for a renamed epic file and a
deleted epic file.
- Around line 200-208: Update the atomic manifest write using tmp_path so
replacing an existing manifest works on Windows and preserves its existing file
mode. Copy the existing manifest’s mode to the temporary file before replacing
it, and use a replacement operation that overwrites the target.
Review comments at @design/scripts/test_sync_helper.py:
- Around line 700-715: Update test_cli_story_without_epic_file to pass the
recognized --jira-key option so the missing --epic-file guard in update_manifest
is exercised, then assert that the captured SystemExit code is exactly 1.
Review comments at @design/skills/sync.md:
- Around line 426-427: Update the Step 4c and Step 5c close passes to include
selected Orphaned items alongside Removed items, so their Jira issues are closed
and the close is recorded even when no file exists. In the epic pass, close
active child issues before closing an orphaned epic; retain the existing
file-based hash behavior for items that have files and use an empty hash for
orphaned items.
- Around line 399-401: Update the status rule in the Critical Rules to permit
Jira status transitions only for removed and Reopened items; prohibit all other
status changes. Keep the Reopened-item flow aligned with the instruction to
transition the Jira issue to an open status before updating content.
- Line 31: Update the SYNC_HELPER assignment to resolve scripts/sync_helper.py
relative to the design workflow rather than through the fixed
${HOME}/.ai-workflows path, so direct symlinks continue to reference the correct
package resource.
Review comments at @skills/gh-stack/references/commands.md:
- Line 12: Update the Contents entry for `gh stack link` in the commands
documentation so its label describes linking branches or pull requests, not
issues; use `link` or `link PRs` and keep workflow terminology consistent.

Address eight automated review findings on PR flightctl#152:
- Use Path.replace() instead of Path.rename() for portable atomic
checkpoint; preserve existing file mode via shutil.copymode
- Fail closed on duplicate numeric story indices within the same epic
directory, matching the existing duplicate-epic-index guard
- Detect renamed/deleted epic files by matching manifest epic entries
by numeric index; fail closed with guidance instead of producing
simultaneous orphan-close and new-create plan items
- Fix --jira_key typo to --jira-key in test and assert exact exit code 1
to exercise the actual missing --epic-file guard
- Replace insecure tempfile.mktemp() with tempfile.mkstemp() in tests
- Resolve sync helper relative to workflow install location, not only
${HOME}/.ai-workflows, for direct-symlink compatibility
- Clarify status rule: explicitly permit lifecycle transitions (reopen,
close) and prohibit other status changes
- Include user-selected orphaned items in Steps 4c/5c close passes
- Fix gh-stack commands.md "link issues" label to "link branches"
Add nine regression tests covering mode preservation, repeated
checkpoint, corruption safety, duplicate story indices, parent
mismatch on epic rename/deletion, truly new stories, and orphan
detection.

Pushed 421457c as one consolidated review-fix commit and replied to all eight inline findings. The review-level temporary-file finding is also fixed with mkstemp and explicit descriptor closure. The new commit includes the repository-required Assisted-by trailer.
Validation: 743 tests passed locally on Python 3.13, along with 324-file Markdown lint, structure/version validation, installer tests, compilation, and whitespace checks. Python 3.10/3.12, Skillsaw, and Lychee were not rerun locally for this batch; fresh PR CI must validate the new head.
Make the update-manifest synopsis match its invocations.
The synopsis makes --epic-file <E> appear mandatory, but the epic create, update, and close examples omit it. The examples also pass --item-type, which the synopsis does not show. Use separate syntax for epic and story operations, or mark conditional options explicitly.

Minor · Pass the helper path to bash as an argument, not as command… · test_sync_helper.py:2332-2335
Pass the helper path to bash as an argument, not as command text.
_resolve_helper places builtin_sync_path directly into the bash -c command string inside double quotes. Bash performs command substitution there, so a checkout path that contains $(...) runs that text as a command. The documented command in sync.md does not have this problem because it passes the path through a variable. Only the test copy interpolates the path.

Address 4 inline and 3 outside-diff review findings from automated
review on PR flightctl#152:
- Group story-index duplicate checks by numeric epic index across all
discovered directories (epic-1/ and epic-01/ both map to index 1)
- Fail closed when a story filename is renamed under the same epic
(same numeric index, different filename vs manifest) to prevent
orphan-close + new-create duplicating Jira issues
- Remove erroneous design/SKILL.md alternative from helper discovery
contract; only design/skills/sync.md has the correct directory depth
for parents[1] resolution
- Clarify that approved parent epic closure cascade (Step 4c) permits
closing active child stories without individual removal markers
- Correct update-manifest synopsis to show --item-type and --epic-file
as optional, matching actual parser defaults
- Pass builtin sync path as positional argument ($1) to bash instead
of interpolating into command text, preventing shell interpretation
of paths containing metacharacters
- Use temporary directory instead of hardcoded root for unrelated cwd
in helper discovery tests
12 new regression tests cover all 7 findings including CLI exit codes,
error message content, edge cases (closed index reuse, different
indices across alias dirs), cascade child closure assertions, and
metacharacter path safety verification.
Assisted-by: Chai Bot
Pushed 7b4043b as one follow-up batch for the latest review:
Detect duplicate story indices across all directories sharing a numeric epic index, and fail closed on ambiguous story renames, including closed-item identities.
Keep one documented built-in sync.md helper-discovery contract and explicitly permit child closures within an approved parent-close cascade.
Address the outside-diff comments: document that --epic-file is required for story operations, pass test paths as positional data rather than interpolated shell text, and use temporary unrelated working directories.
Validation: 758 tests passed locally on Python 3.13, with 28 subtests; Markdown lint checked 324 files with no issues. Version, compilation, installed-layout smoke, and both diff whitespace checks passed. Python 3.10/3.12, Skillsaw, and Lychee were not run locally for this batch; the new-head CI checks provide that coverage.

Compute the close hash before the Jira transition in Steps 4c and 5c.
Line 85 requires the content_hash to be computed before the Jira call. It has no exception for close operations. Step 4c runs the epic transition in step 2 and computes the hash in step 3. Step 5c runs the story transition in step 1 and computes the hash in step 2. Both passes therefore compute the hash after the Jira call, which conflicts with the rule. If the artifact changes between the transition and the hash step, the manifest records a hash for a later file state, not the state at the transition. The close transition sends no artifact content, so the practical effect is narrow. The ordering still conflicts with the rule. Reorder both passes so the hash is computed first, then reuse it in update-manifest. Orphaned entries keep the empty hash.

Cascade-closed children are excluded from reopening.
detect_changes marks a child under a removed or closed epic as unchanged when its manifest status is already closed. The refreshed plan therefore does not send that child to Step 5b.
Published d40f0fd for the cascade-gate and close-hash findings:
Step 4c requires every child transition and checkpoint to succeed before the parent close. Hash preparation, Jira, checkpoint, or skip failures stop that parent cascade and preserve successful checkpoints; Step 5 does not silently retry deferred cascade work.
Recovery instructions distinguish completed, Jira-closed-but-uncheckpointed, and unattempted children, with remediation for the actual Jira or local error and no implied rollback.
Steps 4c and 5c capture close hashes before the corresponding Jira transition and reuse the saved hash only after success. Approved orphan entries retain empty-hash handling.
Validation: 778 regression tests passed on Python 3.13, with 28 subtests; Markdown lint checked 324 files with no issues. Pinned Skillsaw 0.11.4, installer, adapter/runtime-client, updater, structure/version, compilation, and whitespace checks passed. The new tests exercise the Markdown contract and local checkpoint failures/recovery; no live Jira operations were performed.

design/scripts/sync_helper.py:1106-1109 🗄️ Data Integrity & Integration | 🟡 Minor | ⚡ Quick win
Apply the [unresolved] annotation on the no-manifest path.
On a fresh sync, prepare runs before manifest exists. The description builder skips resolve_refs in that case, so any Story ... or Epic ... text reaches the Jira description unchanged and unannotated. The helper contract requires such references to carry [unresolved], and the workflow requires the user to be told about them.
The first epic of a fresh sync takes this path. Its prepare call runs before any update-manifest checkpoint. If that epic's rendered description contains a local Story or Epic reference, the reference is sent as plain text. The annotation and the user flag are both missing.
Suggested fix
description = "\n".join(parts)
- if manifest:- description = resolve_refs(description, manifest)+ description = resolve_refs(description, manifest or {})
return description
An empty mapping yields an empty lookup. Every local reference then renders as <ref> [unresolved], which is accurate because no Jira key exists yet. The same guard appears in the other renderer, which I did not inspect directly. It needs the same change.

design/scripts/sync_helper.py:1165-1188 🗄️ Data Integrity & Integration | 🟡 Minor | ⚡ Quick win
Fail when an epic artifact has no T-Shirt Size.
prepare rejects an epic that lacks Summary or Acceptance Criteria, but it does not check for the **T-Shirt Size:** line. When that line is missing, result["size"] is never set and prepare still succeeds. The sync workflow reads size from PREP for epic creation, where it fills customfield_10795, and for changed or reopened epic updates. Those steps can then run without the required size value. Check for the size line the same way the other required sections are checked.
Suggested fix
size_match = re.search(r"\*\*T-Shirt Size:\*\*\s*(\S+)", preamble)
- if size_match:- result["size"] = size_match.group(1)+ if not size_match:+ fail(f"Epic artifact missing required T-Shirt Size field: "+ f"{artifact_path}")+ result["size"] = size_match.group(1)

Addressed both outside-diff findings from the latest review in 4e7a74f:
Epic and story descriptions now resolve local references even before a manifest exists, marking unknown references [unresolved]. Prepared story dependencies use the same handling; existing Jira-key mappings are preserved.
Epic preparation now rejects a missing or blank T-Shirt Size. Parsing stays on the same line, so a following metadata bullet cannot become the size value. Existing no-space, tab, and multiple-space forms remain accepted; stories do not acquire an epic-size requirement.
Validation: 809 tests passed locally on Python 3.13, with 36 subtests. Command-level regressions exercise both prepare and render-description, including fresh manifests, mixed known/unknown references, and size failures with exit code 1, actionable stderr, no JSON payload, and unchanged artifact/manifest bytes. Markdown lint checked 324 files with no issues; applicable installer, adapter/client, updater, structure/version, pinned Skillsaw, compilation, and whitespace checks passed.
Fresh GitHub Actions checks on 4e7a74f also passed, including Python 3.10 and 3.12 and the offline link check.
Non-blocking suggestion:
Consider moving the detailed helper usage documentation from design/skills/sync.md into a separate reference file. The file grows from roughly 6.5k to 9k tokens and was already above the 6k target before this PR. Keeping it focused on sync orchestration would make the workflow easier to follow.
Replace model-driven per-file comparison, hash computation, reference
resolution, and manifest editing in the /sync phase with a design-local
Python helper script (design/scripts/sync_helper.py).
The helper provides six subcommands:
- detect-changes: batch artifact-vs-manifest comparison producing a
compact JSON change plan (new/changed/removed/unchanged/orphaned/reopened)
- resolve-refs: deterministic Story/Epic local-ref to Jira-key resolution
- render-description: Jira-ready description assembly with resolved refs
- update-manifest: atomic per-item checkpoint after successful Jira write
- compute-hash: SHA-256 of file content
- migrate-manifest: v1-to-v2 schema upgrade
The helper never contacts Jira or changes external state. All approval
gates, controlled Jira writes, and error-handling decisions remain in
the workflow skill. Manifest checkpoints record only the hash of content
actually submitted; failed or unattempted operations are never recorded.
The updated sync.md integrates helper calls at each consumer point:
Step 1 uses detect-changes instead of manual file reading/comparison,
Steps 4-5 use render-description and compute-hash before each Jira call,
and update-manifest after each successful write.
All documented edge cases are preserved: v1 migration, reopened items,
already-closed items, orphaned manifest entries, removed-story-under-
active-epic warnings, and unresolved reference annotation.
Includes 50 unit tests covering CLI/consumer paths, manifest
compatibility, multi-epic reference resolution, unknown refs, partial/
interrupted sync with resume, and fail-closed checkpoint behavior.
Address coordinator review findings:
1. Path discovery: Replace $0-based path resolution (invalid in
markdown instructions) with ${HOME}/.ai-workflows/design/ pattern
matching existing workflows (sizing, publish, respond).
2. Story placement safety: Remove unsafe last-epic fallback from
_update_manifest_story. Require --epic-file for all story operations
via unified update_manifest API. Fail closed when epic is missing
rather than silently placing under wrong parent.
3. Feature key: Add --feature-key to update-manifest CLI. Fresh manifest
creation populates feature_key; subsequent calls preserve it.
4. Code fence handling: Track fenced code blocks (```) in section
extraction to prevent headings inside code examples from splitting
sections. Extract _preamble content (user story text between # title
and first ## section) matching decompose.md producer contract. Body
Design Reference with Interface Changes and Validated by fields
preserved from artifact content.
5. Orphan closure: Support empty --content-hash for orphan closures
where no file exists on disk. Document in sync.md and test with
v1 entries that have no old hash.
6. Snapshot consistency: Add prepare subcommand that reads a file once
and returns both content_hash and rendered description from the same
bytes. Sync.md updated to use prepare instead of separate
compute-hash + render-description calls.
7. Numeric sort order: Sort epic/story discovery by numeric index
(epic-2 before epic-10) rather than lexicographic glob order.
8. Manifest hardening: Validate manifest shape on load (must be dict,
supported schema version, epics must be list). Use PID-based temp
file for atomic writes to avoid clobbering. read_frontmatter raises
OSError on missing files (has_removed_status catches and returns
False).
9. Cascaded closure: Test verifies stories-before-epic close ordering
produces correct already-closed detection on re-run.
60 tests covering all fixes including producer-contract-faithful
fixtures, cross-epic placement, orphan/v1/resume paths, code fence
sections, and edit-between-prepare-and-checkpoint detection.
A. Design doc link: merge caller-provided design_doc_link into
existing body Design Reference section (canonical decompose template
includes the section but no URL). Fix DOCS type inference from
canonical title format '# Story 1.02: [DOCS] ...' via re.search
instead of re.match at start. Both verified through prepare CLI.
B. Parent-child lifecycle: skip children of removed epics on fresh sync;
suppress reopened/new/changed for stories whose parent epic is
removed or closed in manifest. Test full cascade detect→close→
re-detect and interrupted resume paths.
C. Manifest validation: reject duplicate epic file entries, non-dict
epic entries. Use tempfile.mkstemp for exclusive temp file creation
in save_manifest instead of PID-based filename.
D. Empty sections: compatible behavior (empty string, not error) for
missing optional sections; no-frontmatter epics render normally.
Tests assert actual content values, not just heading presence.
E. Prepare returns title and epic size from snapshot, extracted from
canonical T-Shirt Size line. Missing 06-stories/ with manifest
emits explicit warning instead of silent orphan classification.
78 tests covering all defects through public CLI/prepare paths with
producer-contract-faithful fixtures.
Fix remaining acceptance gaps from coordinator review:
1. Consumer snapshot: prepare now returns summary (Jira-ready title
without artifact numbering), story_type, dependencies (resolved),
and size. sync.md updated to use all fields from PREP — no file
re-reads for summary/size/deps. Epic summary strips "Epic N "
prefix; story summary is "[PREFIX] title" without "Story N.NN:".
2. Stale plan: sync.md Step 5 now instructs re-running detect-changes
after epic operations to prevent duplicate child actions from
cascaded closure. Parent-removed logic skips children of closed
epics but correctly allows children of reopened epics (reopened
parent with active file excludes its index from closed set).
3. Missing directory: detect_changes fails closed (exit 1) when
06-stories/ is absent, with or without manifest. Prevents silent
orphan classification of entire manifest.
4. Manifest nested validation: check story list type, duplicate story
files within each epic, required file/identity fields on all
entries. Ambiguous on-disk epic index (multiple files with same
number) emits warning. Unknown top-level fields preserved.
5. Essential sections: prepare rejects missing Summary or Acceptance
Criteria (epics), missing User Story or Acceptance Criteria
(stories), missing Documentation Scope (DOCS stories) before Jira
writes. Valid legacy artifacts without frontmatter still render.
6. Markdownlint: fix pre-existing MD059 in skills/gh-stack/references/
commands.md — change non-descriptive "[link]" to "[link issues]".
Full-tree markdownlint now passes with 0 issues.
7. Pinned skillsaw v0.11.4 run: 0 errors, 158 warnings. Lychee
offline: 0 errors. Python 3.13 only available (3.10 compat
maintained via from __future__ import annotations).
97 tests covering all gaps through public CLI/prepare paths.
- Duplicate numeric epic index on disk: _discover_artifact_files now
fails (exit 1) before any plan output, even with no story files.
Previous warning-only approach could assign stories to wrong epic.
- Duplicate numeric epic index in manifest: _validate_manifest_shape
rejects manifests where different epic filenames share the same
parsed index (e.g. epic-1-alpha.md and epic-1-beta.md).
- Epic summary colon: regex now strips "Epic N: " (with colon) in
addition to "Epic N " (without). "Epic 1: Image Building" correctly
produces "Image Building" instead of ": Image Building".
- gh-stack SKILL.md version bump 0.1.0 → 0.1.1 (PATCH) for the
supporting commands.md MD059 link text fix in prior commit.
103 tests including duplicate-index fail-closed via CLI, manifest
duplicate-index rejection, colon/no-colon/no-prefix summary variants.

Address eight automated review findings on PR flightctl#152:
- Use Path.replace() instead of Path.rename() for portable atomic
checkpoint; preserve existing file mode via shutil.copymode
- Fail closed on duplicate numeric story indices within the same epic
directory, matching the existing duplicate-epic-index guard
- Detect renamed/deleted epic files by matching manifest epic entries
by numeric index; fail closed with guidance instead of producing
simultaneous orphan-close and new-create plan items
- Fix --jira_key typo to --jira-key in test and assert exact exit code 1
to exercise the actual missing --epic-file guard
- Replace insecure tempfile.mktemp() with tempfile.mkstemp() in tests
- Resolve sync helper relative to workflow install location, not only
${HOME}/.ai-workflows, for direct-symlink compatibility
- Clarify status rule: explicitly permit lifecycle transitions (reopen,
close) and prohibit other status changes
- Include user-selected orphaned items in Steps 4c/5c close passes
- Fix gh-stack commands.md "link issues" label to "link branches"
Add nine regression tests covering mode preservation, repeated
checkpoint, corruption safety, duplicate story indices, parent
mismatch on epic rename/deletion, truly new stories, and orphan
detection.

Address 4 inline and 3 outside-diff review findings from automated
review on PR flightctl#152:
- Group story-index duplicate checks by numeric epic index across all
discovered directories (epic-1/ and epic-01/ both map to index 1)
- Fail closed when a story filename is renamed under the same epic
(same numeric index, different filename vs manifest) to prevent
orphan-close + new-create duplicating Jira issues
- Remove erroneous design/SKILL.md alternative from helper discovery
contract; only design/skills/sync.md has the correct directory depth
for parents[1] resolution
- Clarify that approved parent epic closure cascade (Step 4c) permits
closing active child stories without individual removal markers
- Correct update-manifest synopsis to show --item-type and --epic-file
as optional, matching actual parser defaults
- Pass builtin sync path as positional argument ($1) to bash instead
of interpolating into command text, preventing shell interpretation
of paths containing metacharacters
- Use temporary directory instead of hardcoded root for unrelated cwd
in helper discovery tests
12 new regression tests cover all 7 findings including CLI exit codes,
error message content, edge cases (closed index reuse, different
indices across alias dirs), cascade child closure assertions, and
metacharacter path safety verification.

Step 4c: parent epic close now requires ALL child transitions AND their
checkpoints to succeed. Any child failure stops the cascade, preserves
completed children, and asks retry-after-remediation or defer-entire-
parent. On resume, retries checkpoint (not Jira transition) for
transition-success/checkpoint-failure cases.
Steps 4c/5c: hash is now computed BEFORE each Jira transition and the
same saved hash is reused for the checkpoint, consistent with the
line 85 contract. Orphans use empty hash; distinct variables per child
prevent cross-item overwrite.
Step 5 refresh: deferred cascade decisions from Step 4c are preserved —
remaining children are not silently retried.
Tests: 11 contract tests assert Markdown section ordering and gating
rules; 5 local checkpoint tests verify partial-cascade preservation,
retained hash, orphan empty-hash, resume skip, and distinct child
hashes.
Assisted-by: Chai Bot
Shared close-checkpoint recovery rule (contract section): on post-
success checkpoint failure, pause in this run, remediate the local
error, and retry only the saved checkpoint invocation with the original
hash. Never repeat a terminal Jira transition or recompute a newer
hash. If captured state is lost (forced abort/new run), stop for
manual reconciliation.
Step 4c child checkpoint (c): complete executable command block with
--file, --jira-key, --content-hash, --item-type story, --epic-file.
Failure handler (d) now distinguishes pre-transition from post-success
checkpoint failure. Resume (e) references the shared rule and stops
for manual reconciliation when captured state is lost.
Epic close and Step 5c story close failure handlers updated to
reference the shared close-checkpoint recovery rule.
Tests: 8 new contract tests (shared rule existence, pause-in-run,
never-repeat-transition, lost-state reconciliation, all-close-paths-
reference, child CLI args); 3 CLI parser tests exercising documented
child checkpoint args through real parser; 2-case table-driven retained
hash test for child+epic close paths with injected save failure and
artifact edit.

Both renderers now call resolve_refs with an empty dict when no manifest
exists, so local Epic/Story references carry [unresolved] on fresh sync.
The dependencies guard in prepare follows the same pattern.
Epic prepare now fails closed when the required T-Shirt Size field is
missing or blank. The regex is constrained to same-line matching
([ \t]+ instead of \s*) to prevent accidental capture of a following
bullet line when the value is empty.
Tests: 6 no-manifest annotation tests (prepare + render-description for
epic and story, populated manifest mixed resolution, no duplicate
annotations); 7 size validation tests (valid, missing, blank, blank-
then-bullet, artifact/manifest unchanged on failure, story no size
requirement).

Move detailed helper discovery, subcommand table, reference resolution,
prepare/checkpoint recipes, and close-transition selection from
design/skills/sync.md into design/references/sync-helper-usage.md.
The sync phase now instructs reading the reference before the first
helper operation and keeps orchestration, approvals, failure gates,
and all safety rules inline.
sync.md: 848 → 684 lines (−19%), 5227 → 4573 words (−13%).
Tests: update child-close bash block extraction to read from the
reference file; add reference-exists and loading-instruction contract
tests. All existing safety, checkpoint, cascade, and recovery tests
preserved.
Bump design version 0.13.0 → 0.14.0 (MINOR: behavioral file added).
Assisted-by: Chai Bot
Moved detailed helper discovery, CLI contracts, and checkpoint recipes into design/references/sync-helper-usage.md.
Added an explicit instruction to read that reference before the first helper operation. The sync phase retains orchestration, approvals, and failure/recovery gates; the runtime helper is unchanged.
Updated command-contract and reference-loading regressions, including incorrect/late references and installed/symlink layouts.
sync.md is reduced from 848 to 684 lines. Its len(text) // 4 estimate is still about 7.65k tokens, above the 6k target, so this is not a claim that the budget is now met.
Rebased onto current main while preserving the earlier commits. Validation passed: 1,271 local tests, 326-file Markdown lint, and the applicable repository checks. Fresh GitHub Actions checks also pass on the new head; CodeRabbit was skipped.
The directory tree listing in design/README.md omitted the
references/ directory containing sync-helper-usage.md, which
was added in the previous commit. Add the missing two-line
entry between templates/ and scripts/ to match the actual
directory contents.
Assisted-by: Chai Bot
Added references/sync-helper-usage.md to the directory tree in design/README.md in 5434df9. This is a listing-only correction; workflow and helper behavior are unchanged. The repository-configured Markdown validation passes across 326 files.

Summary
design/scripts/sync_helper.py, a standard-library helper for change detection, local-reference resolution, content preparation, hashing, and manifest updates. The helper does not contact Jira.design/skills/sync.mdto use compact change plans and prepared content snapshots. The workflow retains user approval and controlled Jira writes. It refreshes state between epic and story passes. For parent-close cascades, it checkpoints each successful child close before closing the parent. If a close succeeds but its checkpoint fails, the workflow pauses and retries only the saved checkpoint operation with the original hash.design/README.md. The design skill version changes from0.12.0to0.13.0.linkcommand’s Contents label to “link branches” without changing its anchor. The skill version changes from0.1.0to0.1.1._shared/paths or cross-package conventions.
