Summary

  • What changed: the 15 shared config/templates/*.html mails (billing-*, org-*, referral-reward-earned, reset-password-*, signup-invite, verify-email, welcome) are no longer standalone full HTML documents — each is now a body fragment rendered inside the default layout (header/footer/button partials). The old hardcoded sign-off and "Please do not reply…" footer are gone, replaced by brand.signature and the shared footer's contact line (reaching all 15 — 5 of them for the first time). The 6 CTA templates render their button via {{> button}} instead of a copy-pasted table, with the existing plain-link fallback kept. Template-specific vars and CTAs are preserved; appName/appContact are now brand-driven (brand.name/brand.contact) instead of caller-passed params. The legacy full-document passthrough path (a downstream's own full-document template) is now covered by a real on-disk fixture instead of only a mock, since none of the 15 shared templates take that path any more. Baseline snapshots regenerated against the new fragment+layout output.
  • Why: the 15 shared Devkit mails were the last templates still full HTML documents, duplicating the shell/sign-off/footer/CTA markup that _layout/* (✨ Mailer: overridable layout and partials (header, footer, button, styles) #4132/feat(mailer): overridable layout and partials (header, footer, button, styles) #4166) already centralizes for a downstream's own templates. Converging them removes that duplication and gives every shared mail the same brand hooks (logo, signature, footer, colors) a downstream already gets.
  • Related issues: Closes 🔧 Shared templates: convert the 15 emails to body fragments on the default layout #4133

Scope

  • Module(s) impacted: lib/helpers/mailer/*, config/templates/*.html, MIGRATIONS.md
  • Cross-module impact: yes — every module that sends one of the 15 shared mails (auth, billing, organizations, users) renders through the same shared layout/partials now; no call site changed.
  • Risk level: medium — shared, production email templates; mitigated by the baseline-snapshot diff and the real legacy-fixture test.

Validation

  • npm run lint
  • npm test (scoped: npm run test:unit -- --testPathPatterns='mailer' — 197 suites / 2786 tests pass)
  • Manual checks done (if applicable) — N/A, covered by the snapshot + brand-colors + legacy-fixture tests

Guardrails check

  • No secrets or credentials introduced (.env*, secrets/**, keys, tokens)
  • No risky rename/move of core stack paths
  • Changes remain merge-friendly for downstream projects
  • Tests added or updated when behavior changed

Notes for reviewers

  • Security considerations: none new — template path resolution/containment (feat(mailer): resolve templates through config.mailer.templates #4164) is unchanged; only template content and the layout wiring changed.
  • Mergeability considerations: config/templates/*.html are stack-owned and ISO-merged by /update-stack. A downstream that already edited one of these 15 in place needs the new MIGRATIONS.md #4133 recipe (move the edited copy to config/templates/<project>/, add a config.mailer.templates override, then restore the shared file) before/at their next /update-stack — covered in this PR's MIGRATIONS.md commit, including the corrected variable list on the existing welcome-email entry.
  • Follow-up tasks (optional): none.

Summary by CodeRabbit

  • Updates
    • Shared email templates now use a consistent branded layout, with reusable button styling for invitation and account-action emails.
    • Some emails no longer include a team sign-off, contact instructions, or no-reply notice.
    • Projects that customized the welcome email should use a project-specific template override rather than editing the shared template.
  • Documentation
    • Updated mailer migration guidance to reflect the shared email layout and template customization approach.

…e default layout

Strip the full-document shell, the copied CTA button table, the hardcoded
sign-off, and the no-reply footer out of config/templates/*.html. Each
fragment now renders through the default layout's header/footer/button
partials: brand.signature (no fallback) replaces the hardcoded sign-off,
the contact footer reaches every mail (5 templates gain it for the first
time), and the CTA templates use {{> button url=url label="..."}}. Each
mail-specific caveat sentence (reset-password/signup/verify) stays in its
body; the generic no-reply tail does not. No hardcoded colors remain in
any of the 15 templates.

Tests: regenerated the baseline normalize() snapshot (now strips <style>
content too, so shared layout CSS doesn't leak into the copy diff) to the
new fragment+layout output, added a brand-colors-and-logo coverage test
across all 15 templates, extended extractVariables to see a bare-var hash
arg inside a {{> partial}} call, and added a real on-disk full-document
fixture so the legacy passthrough path stays exercised now that none of
the shared templates take it any more.

Refs #4133
…#4133

Import beforeEach from @jest/globals explicitly (sibling test files all
do), and document the downstream-visible behavior change: the 15 shared
mails lose their hardcoded sign-off unless config.mailer.brand.signature
is set, consistent with the #4164-4171 MIGRATIONS.md entries this epic
already added.

Walkthrough

The 15 shared mail templates are now body fragments rather than full HTML documents. CTA templates use the shared button partial. Migration notes describe branding, downstream full-document templates, and project-specific template overrides. Mailer tests cover the full-document path, partial variables, and configured branding.

Convert shared templates to body fragments
MIGRATIONS.md, config/templates/*.html
The 15 shared templates retain their message content and remove document wrappers and inline sign-offs. CTA templates use the shared button partial. Migration notes describe the default layout, branding, and project-specific template overrides.
Retain the downstream full-document path
lib/helpers/mailer/index.js, lib/helpers/mailer/layout.js, lib/helpers/mailer/tests/fixtures/legacy-full-document.html, lib/helpers/mailer/tests/mailer.layout.real.unit.tests.js
Mailer documentation identifies downstream full documents as the legacy unwrapped case. A fixture and rendering test check that a full-document template renders unchanged and without configured layout content.
Test partial variables and configured branding
lib/helpers/mailer/tests/mailer.templates.unit.tests.js
Template tests extract bare identifiers from partial hash arguments, normalize rendered HTML without style blocks, and check that shared templates include configured logo and primary-color values.

Priority: ➖ Normal

Estimated code review effort: 3 (Moderate) | ~20 minutes

Change: Feature

Merge Risk: 🔵 Low · up to 63bb3

The templates appear mergeable, but the branding test should check CTA button colors directly so a button-color regression cannot go unnoticed.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 63bb3

The inspected templates preserve recipients and token-bearing links while centralizing presentation and branding. No introduced security defect was established, but customized layouts, downstream verification-page behavior and deployed email delivery remain unverified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — Layout and branding customization now influences the 15 shared mail types across authentication, billing, organizations and users in a deployment. The inspected code obtains this configuration centrally; no request-controlled path to layout selection or branding authority was established.

Security Findings and Attack Paths

  • observed — The token-bearing CTA and visible fallback existed before the conversion and remain in the new fragments. Their continued presence is not evidence of newly introduced disclosure. The inspected producer expressions preserve recipient and token URL construction; downstream browser handling and delivery remain coverage gaps.

Trust Boundaries and Controls

  • observed — Configured branding overrides caller-provided brand, appName and appContact. Fragment partials use a mailer-local Handlebars environment; legacy documents use a fresh environment. The outer layout does not receive the complete message-parameter object.
  • observed — At head, email-verification consumption atomically requires a matching unexpired token and non-empty email, then marks the email verified and clears token fields. Invitation claiming similarly checks pending, unused, unclaimed and unexpired state, with finalization and stale-claim recovery. These controls belong to persisted lifecycle state, not email presentation.

Resilience and Maintainability Implications

  • observed — Invitation creation persists state before best-effort sending, and resend uses the same payload builder and persisted token. Presentation centralization therefore does not create a second invitation identity or token-generation mechanism.

Hardening Proposals

  • proposed — Add adversarial rendering coverage for quote and markup characters passed through the button's URL argument, checking both CTA and fallback attributes. This would narrow the explicit escaping proof gap without implying that injection was observed.

Explanation

For #4133, the template summaries report body fragments, shared CTA buttons, removal of copied shell/sign-off/footer markup, and retention of the reset-password request caveat. The PR description and test summary report brand-driven layout rendering and a test that checks the logo and primary color across all 15 emails. However, I cannot verify that each email's normalized text matches its baseline snapshot. The required snapshot file, lib/helpers/mailer/tests/__snapshots__/mailer.templates.unit.tests.js.snap, was excluded by !**/*.snap.
