What

Adds support for the OPENCODE_HONCHO_CONFIG_PATH environment variable, which points the plugin at an alternate Honcho config file (a drop-in replacement for ~/.honcho/config.json, same shape). When set, both the plugin runtime and the /honcho:* TUI commands read from and write to that file instead of the global one.

Why

Lets you run a per-environment or per-project Honcho config without touching the shared ~/.honcho/config.json — useful for containers, CI, and local self-hosted testing where you don't want to clobber (or depend on) the global config.

Precedence (highest first)

  1. Ambient HONCHO_* env vars (HONCHO_API_KEY, HONCHO_URL/HONCHO_BASE_URL, HONCHO_PEER_NAME, HONCHO_WORKSPACE/HONCHO_WORKSPACE_ID, HONCHO_AI_PEER)

  2. The config file at the resolved path (the OPENCODE_HONCHO_CONFIG_PATH override, or ~/.honcho/config.json when unset)

  3. Built-in defaults

The override is a complete replacement — there is no merge between the override file and the global file.

Changes

  • src/server.ts — pass process.env.OPENCODE_HONCHO_CONFIG_PATH to createHonchoRuntimePlugin as configPath

  • src/core.ts — extract a sharedConfigPath(override?) resolver (override → that resolved path; else → global path) and export it

  • src/index.ts — use the shared resolver (removes the private duplicate)

  • src/tui.ts — resolve the config path through the env-aware resolver at every read/write/display site, so /honcho:settings, /honcho:config, etc. target the same file the runtime uses

  • tests/tui-behavior.test.js — new test: with the env var set, reads/writes/display all target the override file and the global file is left untouched

Summary by CodeRabbit

  • New Features
    • OpenCode 1.x and 2.x are now supported from one package, with setup, memory, and recall features available across both versions.
    • The terminal interface now supports configuration, status, setup, and transcript-import commands on both versions. OpenCode 2.x users can import session transcripts.
    • Set OPENCODE_HONCHO_CONFIG_PATH to choose a shared configuration file. The selected path is used for reading settings, saving changes, and displaying the configuration location. Without an override, the default shared settings file remains in use.
  • Documentation
    • Installation and update instructions now cover both OpenCode versions.

…NCHO_CONFIG_PATH

* Pass the env var to createHonchoRuntimePlugin as configPath in server.ts
* Move sharedConfigPath resolver from index.ts to core.ts and export it
* tui.ts resolves the config path through the env-aware resolver at all 9 call sites plus the test seam
* Update /honcho:config description to reference the resolved config
* Add tui-behavior test covering override reads, writes, and display with global-path fallback intact

Walkthrough

The shared config path helper accepts an optional path override. The server and TUI pass OPENCODE_HONCHO_CONFIG_PATH to use that path. TUI reads, writes, messages, and alerts now refer to the resolved path.

Changes

Shared Config Path Override

Layer / File(s) Summary
Shared path resolution and server wiring
src/core.ts, src/index.ts, src/server.ts
sharedConfigPath resolves an override to an absolute path or falls back to the shared global settings path. The server passes OPENCODE_HONCHO_CONFIG_PATH as the plugin’s configPath option.
TUI config path use
src/tui.ts, tests/tui-behavior.test.js
The TUI uses the resolved path for config operations and displayed messages. The test checks that the override is used for reads, settings writes, and the displayed path.

Merge Risk: 🔵 Low · up to be17a

A relative override can cause the TUI to edit a different config file from the one the server reads. Use an absolute path until resolution is made consistent; this is a bounded merge risk.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to be17a

The runtime and commands use the same alternate file when the environment setting stays stable. The change also lets that setting direct credential-bearing writes to a different location. Who can set it, and whether it can change while the plugin runs, are not established.

Retained concerns

  • Medium · security · inferred: The override extends credential-bearing config reads and writes from the fixed global file to any path writable by the plugin process. If a lower-trust source can set the environment value, it can influence that file destination; such control is not established by the available evidence.
  • Low · security · inferred: The runtime captures the override at plugin creation, but the TUI resolves it separately for each read and write. If the environment changes during a TUI read-modify-write operation, settings read from one file could be saved to another. Whether the host permits such mutation is unknown.
Security review details

Security Blast Radius

  • inferred — The new path selector affects runtime configuration and multiple TUI command flows, but file access remains bounded by the plugin process’s filesystem permissions. No tenant or deployment-wide reach is established.

Security Findings and Attack Paths

  • inferred — If a lower-trust actor can set the override, they can select the destination for subsequent credential-bearing TUI saves. The available evidence does not show that such an actor controls the environment or can trigger a save.

Trust Boundaries and Controls

  • observed — The override is normalized to an absolute path without a repository-visible allowlist. Existing-file JSON errors propagate rather than causing a fallback, and ambient HONCHO_* settings retain runtime precedence.

Resilience and Maintainability Implications

  • inferred — A stable override preserves normal read/write ownership; a changing override can separate a TUI operation’s reads from its write and from runtime consumption. The tests cover the stable case, not that transition.

Hardening Proposals

  • proposed — Define who may supply the override and how credential-bearing destinations are protected in project and CI environments; pin a resolved path for each TUI operation or plugin lifecycle if environment mutation is supported.

OpenCode 2 passes the config path through plugin options, so the env var added
for the 1.x export never reached the v2 runtime. Fall back to it when no
`configPath` option is set, so the server and TUI halves use the same file.

Merged main into this branch (merge rather than rebase, to avoid force-pushing the fork). Conflicts were in src/server.ts and the TUI code, which now lives in src/tui/commands.ts, so the path change was ported there. Also added a fallback in the OpenCode 2 server half: it takes its config path from the configPath plugin option, so the env var never reached it. Without this the TUI used the override file while the server wrote to the global config. The plugin option still wins when both are set.
